Bendik Aagaard LynghaugandClaude Fable 5.1 96b3746643 One binary: the lint and the trainer are commands of portal
Test / test (pull_request) Successful in 1m7s
portal serve runs a site; portal lint is what iris was; portal plan,
build, report and the rest are what portal-trainer was. One source at
one version, so the three never disagree about what content means.
Both histories are merged in (subtree). The release attaches the bare
binary for a content repo's CI. The trainer's plans, intakes, engines
and reference prompt come along; its runs stay in the old repo.

docs / deploy (push) Successful in 3s
Test / test (push) Successful in 1m1s
Any text a person reads may be a list, one entry per storyline, every
list the same length. A visitor is given one storyline for the whole
site and reads it on every page and in every mail about their case.
Records and events carry the storyline; GET /report gives counts per
bucket, storyline and state, and nothing else.

Bendik Aagaard LynghaugandClaude Fable 5.1 f047e21c4a Memberships: groups kept by portal itself, a person by phone number first
Test / test (pull_request) Successful in 58s
A membership is a case in the built-in portal_memberships bucket:
invited by a desk, a grants, the seed or the responsible pass; active
from the person's first sign-in, when the provider's subject, phone
number or address matches the record; removed by a desk, and invited
again after that. One record per group and person however it was
keyed, and at sign-in every record that matched learns what the
provider verified. The active memberships join the groups claim, so
Cedar sees the same parents as before.

PEOPLE_BACKEND picks Kanidm or memberships; unset, a KANIDM_API_TOKEN
means Kanidm. The NATS access service looks a person's groups up when
a question names them by sub, phone or email and lists none. The
sign-in asks for the phoneNumber scope and reads it from userinfo.

Bendik Aagaard LynghaugandClaude Opus 5.5 0886869607 Accounts the content mandates, a seed for the first person, and edits suggested by who is responsible
Test / test (pull_request) Successful in 51s
Every person a page names as responsible gets a Kanidm account at start
if they have none, and a mail saying they are listed as responsible for
asking that question, with the link to sign in; RESPONSIBLE_GROUP puts
them in one group. SEED_ADMIN_EMAIL invites the first person into the
most privileged group - the one whose desk may invite into the most -
once. Signed in, a responsible person may suggest a change to their
own pages; checked on the server, kept, published, and mailed to the
site's inbox.

Fixes an invite of someone new on a Kanidm with only the onboarding
account: the person is created with their address in one call, since
idm_people_on_boarding may create but not modify (it answered 403).

Bendik Aagaard LynghaugandClaude Opus 5 214d4eb85c Sessions outlive the deploy that interrupted them
Test / test (push) Successful in 58s
A MemoryStore meant every restart signed out every desk on the site
being deployed. Bearable while a desk is three people, and not the
kind of thing that gets better on its own.

They live in NATS KV now: the JetStream already under the events, the
projections, the content reload and the access questions. No new
service, no new store, and the same bucket a second instance of a site
would read if there ever is one. `create` draws a fresh id rather than
writing over a session already at that key, the bucket's `max_age`
collects what nobody comes back for, and a record's own expiry is what
answers a load, whatever the bucket still holds.

Proved the only way it can be: a store opened twice against one
JetStream, which is what two runs of the binary are.

Also fixed, while there: the integration test asserted a record's
projected state was one that `aggregates::transition` never writes -
it appends events, the desk handler updates the projection - so it
failed whenever it was actually run. It now asserts what it says it
does, that a mailed reply leaves the state alone. test.yml has been
red since 0.3.47 while publish.yml stayed green, which is how v0.4.0
went out over it.

Bendik Aagaard LynghaugandClaude Opus 5 f18d1a5181 A person stays in dialogue with their case
Five things a building authority needed and portal could not say,
found by building one and replaying its cases through the engine.

The one that mattered: a submitter could only ever act on a record
nobody had touched. `access.rs` pinned a self_transition's from-state
to `open`, though the runtime had always passed the real state and
asked. So the applicant written to for a missing drawing could not
send it, and nobody could withdraw once anything had happened.
`self_transition` now takes `from: [state, ...]` and compiles one rule
per state; omitted it still means the initial state alone, which is
what every unsubscribe link already meant.

Then the four beside it. A record can belong to another record
(`type: record`, `of:`), with `where: { field, equals }` on a listing
as the other half, so an application's page lists the objections that
name it. A public view can be narrowed to the states worth showing,
so a register that is public by law is public about what was decided
and not about what was withdrawn. A state can grant a group, so an
approval that means membership needs no second step. And a state can
be moved by a clock (`after: { days, to }`, src/deadlines.rs) - held
to the same declared edge as a desk button, firing the same mail,
publishing the same event.

Also: the README is a README again, and everything that was crowding
it is in docs/ - architecture, content reference, state machines,
access, operations.

95 tests, up from 82.

Bendik Aagaard LynghaugandClaude Opus 5 4fd60293fa A field can be a place, and a question can be about one
`type: location` puts a pin on a map and stores {lat, lon, zoom}; a
record that holds one renders as a still, on a desk and in any
resource card. `place:` on a question is the counterpart to `event:`:
event makes a page an occasion with a time, place makes it somewhere,
shows the map under the question, and opens any location field on the
page there instead of on the globe.

Every tile and every still is fetched by portal and served from this
origin (src/maps.rs, MapLibre vendored in public/), so a page with a
map on it still talks to nobody but us: no third-party request, no
consent banner, and the token never leaves the server. MAPBOX_TOKEN
unset turns the whole thing off, the way GARAGE_* does for uploads.

Bendik Aagaard LynghaugandClaude Fable 5.1 19c8f541de Mail is content: a state's mail: and the invite mail, published for gdo
`mail: { to, subject, body }` on a state in aggregates.yaml sends when a
record enters that state, `to: submitter` or one address, templates
over the record's fields plus {site}, {chain}, {email}. An invite mails
its one-time link built in, reworded by `mail.invite` in site.yaml,
which also carries the sender (`mail.from`, `mail.reply_to`); without
it a site sends nothing and says so in the log. Portal renders the
text and an HTML alternative and publishes one message per state
change on portal.mail.send in the WORMHOLE stream, id <bucket>:<record>
:<state> so a retried transition sends once; uhhm/gdo holds the
durable consumer and talks SMTP. The lint requires a required email
field on every form recording into a bucket that mails the submitter.

Bendik Aagaard LynghaugandClaude Fable 5.1 eeeb89b217 One access policy from content; onboarding into Kanidm as a form
Who may do what to what was five checks in five files: `qualifies` on
a page, `requires_group`/`public` on a resource, a desk's transition
allow-list, a self_transition's email check, the automation token.
They are now compiled from content on every load into one Cedar
policy set (src/access.rs), and every server entry point asks it: open
and submit a page, read a resource, move a record, fire a self
transition, read a bucket as the automation service, extend an
invite. Each decision names the rules that granted it; refusals and
every mutation are published on portal.access.decided, and
portal.access.<site>.may answers the same question for other apps
over request-reply (proven live against uhhm's content). The policy
validates against a fixed schema, so a content shape the compiler
cannot express fails instead of granting nothing. Identity is still
Kanidm's; the browser keeps is_qualified as a rendering hint only.

`invite: {group}` on an alternative of a gated page onboards a person:
src/people.rs creates the account, records the email, adds the group
and mints a one-time credential link through Kanidm's REST API with a
service-account token (KANIDM_API_TOKEN, in idm_people_on_boarding).
The result is recorded with the answer into the runtime's
portal_invites bucket and announced on portal.people.invited. Validated:
an invite needs a gated page and required name and email fields.

Bendik Aagaard LynghaugandClaude Fable 5.1 1ebd800fda The lint moves out to uhhm/iris
question_lint, needs_replay, the needs module and the local-checkout
loaders now live in uhhm/iris, which depends on this crate as a
library pinned to a release tag. The tarball ships the matching iris
binary (IRIS_RELEASE in publish.yml) in place of question_lint, so a
site that pins nothing extra keeps a lint at current/iris. Portal
loses about 1,100 lines and keeps only what runs at request time.

Bendik Aagaard LynghaugandClaude Fable 5.1 c91bf59946 One bounded HTTP client for every server-side fetch; uploads refused while streaming
Every outbound fetch - Gitea content at boot and on reload, the raw
asset proxy, the repo-info endpoint, the content-declared url resource
- built its own reqwest client with no timeout and read whole bodies
with .text(). `crate::http` is now the one client (5 s connect, 20 s
per request, 5 redirects) with capped body readers: 2 MB for a url
resource, 8 MB for a Gitea reply, 32 MB for a proxied asset; one byte
over is an error, never a truncated document.

The upload handler read a whole field into memory before comparing it
to the 20 MB cap, and axum's 2 MB default body limit had made that cap
unreachable anyway. It now reads chunk by chunk and refuses the moment
the cap is crossed; the /upload route raises the body limit to match.

Bendik Aagaard LynghaugandClaude Fable 5.1 6efd7a0c6b needs_replay: make simulated cases real aggregates, report buckets by state
Test / test (push) Successful in 26s
A simulation that lives in JSON never meets the engine. needs_replay
takes a simulation's cases and runs them through the code the site
runs: answers::store_answer for the submission, aggregates::transition
for each desk move, against a real JetStream with its event log and
its refusal of undeclared moves. Buckets are then read back by
replaying each record's events and reported per bucket against
`done_when` and `success`. `--report-only` takes the same scorecard
from any JetStream, a live site's included.

First run, 30 cases from a generated contractor site on a throwaway
in-memory NATS: 30 aggregates, 56 transitions accepted, none refused.
The same routes against the earlier machine that skipped a stage: 8
refused, 8 of 12 enquiries left in `open`.

The local-checkout loaders move from the lint binary to `portal::local`
so both tools share them.

Bendik Aagaard LynghaugandClaude Fable 5.1 188f9bf574 Business needs as a checkable spec: needs.yaml + question_lint pass
Test / test (push) Successful in 27s
A content repo may now state what the business needs the site to do,
apart from how the pages word it. question_lint checks each need
against the pages and aggregates.yaml:

- a path of submissions gets the answer into `lands_in`, within
  `max_steps` and a required-field budget (`max_fields`);
- `handled_by` holds a desk over that bucket;
- every `done_when` state is reachable through the moves that desk
  (or a self_transition) offers, and no record strands on the way;
- a disabled alternative is named as the reason when it is one;
- `planned: true` reports the gap as a warning instead of failing.

Personas - visitors in their own words - become typed `choice` tasks
(the page's question, its alternatives as the options) written as
JSONL by `--needs-tasks` (`--skim`: headings only). Any external
answering engine returns `{id, choice, confidence}` lines, graded by
`--needs-score [--min-accuracy]`: a misroute is a wording defect. The
engine stays outside this crate on purpose so classifiers and LLMs
can be compared on the same tasks. The runtime never reads the file.

Bendik Aagaard LynghaugandClaude Fable 5 b259bf39bb Chrome speaks the site's language: site.yaml lang + i18n table
The strings the portal itself says - Asked by, Also worth asking,
Sign in, the not-found page, defaults - translate via a small en/no
table selected by site.yaml's lang, which also sets the html lang
attribute. Content keeps speaking for itself; unknown languages fall
back to English per key.

Also: a scheme-gated markdown image now swallows its alt text instead
of leaking it as stray text - this is the fix for the test that has
been red since 0.3.19 (publish is tag-triggered and does not gate on
the test workflow; caught late).

Bendik Aagaard LynghaugandClaude Fable 5 0154f6c8c0 Announced pages: event windows, header announcements, summary tasks
A question may carry event: {starts, duration, place}. While the
window is open the page is announced in a strip at the top of every
header (name, when, 'in 3 days'), soonest first, and kept out of the
footer nav; when it closes the page becomes a followup - only a
visitor carrying an answer chain still sees it.

announce.rs keeps one record per event page in the runtime-owned
portal_events bucket (built-in state graph: announced ->
awaiting_summary -> summarized, content may override) and, on a
one-minute idempotent sweep, moves ended windows to awaiting_summary,
publishing the transition on portal.answers.submitted as 'Summary
due' - the post-what-happened task a review desk picks up. Lint
warns when event pages exist but nothing reads portal_events.

Bendik Aagaard LynghaugandClaude Sonnet 5 ebf4bf91b3 Event-sourced applicant/subscriber/project aggregates, generalized resources
Deploy / deploy (push) Failing after 3s
Replaces the free-string, direct-KV-mutate state model in answers.rs
with a proper event log (events/store.rs, JetStream-backed, CAS via
expected_last_subject_sequence) and three pure state machines
(aggregates/{applicant,subscriber,project}.rs). Closes a real
lost-update race in the old transition_answer (concurrent decisions on
the same item could both win, publishing contradictory events). KV
buckets become best-effort read-model projections, not the source of
truth. Content-declared transition targets are now validated at
load/reload time against the real compiled transition tables, not
accepted as arbitrary strings.

Buckets renamed to describe their content, not their relation to the
app (portal_applicants -> applicants, etc); "inquiry" folded into a
richer "project" concept.

ResourceSpec generalized beyond a single KV bucket: Kv | GiteaStarred |
GiteaOrgRepos | Url sources, with an optional jq filter (via the jaq
crate) to shape live data for the frontend. Url source is SSRF-guarded
(https-only, rejects loopback/private/link-local, real DNS resolve).

New headless question_lint binary (validates content against compiled
transition tables with no NATS/OIDC/server involved) and a one-time
backfill_events binary (dry-run by default) for migrating existing KV
data onto the new event log.

Questions get an optional `responsible` contact plus a lightweight
"report this question" action.
